{"id":332,"date":"2016-05-10T11:00:23","date_gmt":"2016-05-10T07:00:23","guid":{"rendered":"http:\/\/blogs.magicjudges.org\/feedback\/?p=332"},"modified":"2017-03-03T13:12:51","modified_gmt":"2017-03-03T18:12:51","slug":"building-a-review-dashboard","status":"publish","type":"post","link":"https:\/\/blogs.magicjudges.org\/feedback\/2016\/05\/10\/building-a-review-dashboard\/","title":{"rendered":"Building a Review Dashboard"},"content":{"rendered":"<p style=\"text-align: left\"><span style=\"font-weight: 400\">\u201cI want to get better about writing reviews\u201d is a good goal.<\/span><\/p>\n<p style=\"text-align: left\"><span style=\"font-weight: 400\">\u201cI want to identify what\u2019s keeping me from writing reviews and fix that\u201d is a better one.<\/span><\/p>\n<p style=\"text-align: left\"><span style=\"font-weight: 400\">Moving from a good goal to a better one is partially a state of mind, but willpower can\u2019t solve everything. <\/span><\/p>\n<p style=\"text-align: left\"><span style=\"font-weight: 400\">For that, you need an analytical mind and Excel.<\/span><\/p>\n<p><b>IDENTIFYING WHAT MATTERS<\/b><br \/>\n<span style=\"font-weight: 400\">First, start with a little self-evaluation. Why haven\u2019t you written a review this week? This month? This year? Have you written down any observations at events? What\u2019s preventing you from recording those observations as reviews?<\/span><\/p>\n<p><span style=\"font-weight: 400\">Now, evaluate the review process itself. Each review requires some data points, such as<\/span><br \/>\n<em><span style=\"font-weight: 400\">What kind of event was it?<\/span><\/em><br \/>\n<em> <span style=\"font-weight: 400\">What level was the person you reviewed?<\/span><\/em><br \/>\n<em> <span style=\"font-weight: 400\">What role were you at this event?<\/span><\/em><\/p>\n<p><span style=\"font-weight: 400\">But there are many other data points, too. For example,<\/span><br \/>\n<i><span style=\"font-weight: 400\">When did you write the review?<\/span><\/i><br \/>\n<i><span style=\"font-weight: 400\">How many words did you write?<\/span><\/i><br \/>\n<i><span style=\"font-weight: 400\">What is the readability of your review?<\/span><\/i><br \/>\n<i><span style=\"font-weight: 400\">How many distinct observations did you include?<\/span><\/i><br \/>\n<i><span style=\"font-weight: 400\">Did you provide verbal feedback to your subject?<\/span><\/i><\/p>\n<p><span style=\"font-weight: 400\">Using Excel to catalog your ideas with this data will give you an organized and thorough inventory of the reviews you\u2019ve written this year. Neat. But does this data make you better about writing reviews? It does not. <\/span><i><span style=\"font-weight: 400\">But it can.<\/span><\/i><\/p>\n<p><span style=\"font-weight: 400\">Here\u2019s the problem: most of that data is just noise. But some of that data is directly related to factors that prevent judges from writing reviews. Do you tend to procrastinate? <\/span><i><span style=\"font-weight: 400\">Track your review dates<\/span><\/i><span style=\"font-weight: 400\">. Do you dislike writing? <\/span><i><span style=\"font-weight: 400\">Maybe word count is relevant. <\/span><\/i><\/p>\n<p><span style=\"font-weight: 400\">Identifying data points that track whatever is preventing you from being the reviewer you want to be are called <\/span><b>Key Performance Indicators,<\/b><span style=\"font-weight: 400\"> or KPI. Your KPI are uniquely selected to solve what problems for you. <\/span><i><span style=\"font-weight: 400\">Maybe you think you\u2019d be a better reviewer if you weren\u2019t intimidated by reviewing higher-level judges. Maybe you realize you could be more proactive about reviewing your team when you team lead. Maybe you feel intimidated by writing in the first place. <\/span><\/i><span style=\"font-weight: 400\">Look at the data, figure out what you\u2019d like to do better, then select 2 to 4 KPI that will track how you are doing\u2026and don\u2019t stress the rest of the numbers. Once you know your KPI, figure out what those numbers look like for the past, and what you think they\u2019ll look like in the future where you\u2019re becoming a better reviewer.<\/span><\/p>\n<p><b>MY CASE IN POINT<\/b><br \/>\n<span style=\"font-weight: 400\">At the beginning of 2016, I looked over my review history in detail and came to two conclusions:<\/span><\/p>\n<ul>\n<li style=\"font-weight: 400\"><span style=\"font-weight: 400\">Although I wrote consistent reviews for the main events, I was terrible about writing reviews of side events after Grands Prix and Opens. <\/span><\/li>\n<li style=\"font-weight: 400\"><span style=\"font-weight: 400\">Because I worked back-to-back-to-back events frequently, I let events pile up and prevent me from writing reviews for the earlier events. Especially self-reviews.<\/span><\/li>\n<\/ul>\n<p><span style=\"font-weight: 400\">So I created the following review goals:<\/span><\/p>\n<ol>\n<li style=\"font-weight: 400\"><span style=\"font-weight: 400\">Consistently write at least one review every day that I judge. <\/span><\/li>\n<li style=\"font-weight: 400\"><span style=\"font-weight: 400\">Write a self-review for every Grand Prix or Open. \u00a0<\/span><\/li>\n<li style=\"font-weight: 400\"><span style=\"font-weight: 400\">Write reviews within two weeks after the event.<\/span><\/li>\n<\/ol>\n<p><span style=\"font-weight: 400\">These goals clarified my KPI:<\/span><\/p>\n<ul>\n<li style=\"font-weight: 400\"><span style=\"font-weight: 400\">percentage of reviews completed (other and self)<\/span><\/li>\n<li style=\"font-weight: 400\"><span style=\"font-weight: 400\">lag between events and the reviews written (other and self)<\/span><\/li>\n<\/ul>\n<p><span style=\"font-weight: 400\">My spreadsheet* includes all the data that I might care about for my reviews this year. The few key data points necessary to track my KPI appear prominently in the top right: percentage of reviews written and their lag time in days. I\u2019ve admittedly included other data, and that data can feel like noise. But in case I decide I\u2019d like to reference other data later, it\u2019s easiest for me to keep it here. <\/span><\/p>\n<p><span style=\"font-weight: 400\">Through the magic of formulas, I can see at a glance how I\u2019m doing. If those percent numbers get below 90%, I\u2019m motivated to catch up and write some reviews! Most of the formula work can be found on Google. The real work is ongoing: taking an honest inventory of your areas for improvement, using your KPI to create goals, and tracking those goals as a means of self-motivation. Don\u2019t be afraid to set aggressive targets, or to use KPI that aren\u2019t flattering \u2013 setting only goals that you know you\u2019ll crush will not be as useful for you as setting goals that stretch your abilities.<\/span><\/p>\n<p><span style=\"font-weight: 400\">At the end of the year, you\u2019ll want to look back at your dashboard (call it a review year-in-review) and see whether you met your goals, as well as evaluate your goals for next year. It\u2019s important to periodically evaluate your goals, your progress toward them, and whether the KPI you\u2019re using are genuinely measuring that progress. Maybe you\u2019ll find a new axis to look at the same problem, or maybe you\u2019ll find a new goal and have to determine how to measure it.
